There is nothing wrong with reorganizing at this point. Most successful ventures of any kind go through massive alterations before settling on something that is viable for the long term. You may need to make some bold moves not only for the 12,000+ fish but also to retain your own sanity.
The number that bothers me the most is 12,000+. You need to reduce this number significantly. As difficult as this may be, you need to stop rescuing fish immediately. Change your mindset. All you would be doing is putting your rescue on hold so you are able to resume it when it's more viable. Your sacrificing present day rescues for future rescues. There's nothing wrong with this approach. Give up ten today so you are able to rescue a hundred a year from now.
Pull your website and any other
PR which promotes you as a 'fish rescue'. Change your site to 'fish sales' and 'give-away'. Learn how to mail fish safely. You should not be driving anywhere to deliver fish except across town.
Sell some of your equipment if need be. You can always ramp back up sometime in the future when conditions allow you to. If selling equipment won't make a significant dent in your cash flow, keep the equipment. There's probably a good chance you'll need it eventually.
These are some bold moves. You would need to determine your next course of action. Certainly, there are factors that I am probably unaware of that also play a role in a potential reorganization. I'm sure you'll have to adjust more than once.
One more piece of advise.
Drop the blame-game and bitterness. Both are extremely negative emotions that only block your view of a solution. I'm not suggesting you drop your furnace dilemma. I'm not suggesting that you didn't get the shaft. I'm saying you need to focus on what you can completely control that will improve the situation.
